Follow the student, not the department
Systems usually mirror org charts; students experience journeys. Building around the journey — enquiry, admission, fees, academics, alumni — rather than around the four departments that each own a stage of it is what made six campuses feel like one institution to the person moving through them.
The enquiry nobody owned
Admissions ran on counsellors' personal spreadsheets, which meant an enquiry belonged to whoever happened to take the call and effectively vanished when that person was away. Giving every enquiry explicit ownership, a next step and a due date is unglamorous work, and it is where the 19% conversion improvement came from.
Fees are where reconciliation was lost
Payments arrived through a gateway and were recorded in a legacy desktop tool that knew nothing about the gateway, so the two were matched by hand once a month — and every dispute in between was answered from an incomplete picture. Reconciling directly against the gateway moved that to daily, and a parent's fee query stopped requiring somebody to open two systems and subtract.
Six campuses, one comparison
Leadership had no live view across campuses, and no two campuses reported in the same shape. Comparative dashboards therefore required agreeing what each metric actually means before any of it could be displayed — the harder half of that work happened in meetings rather than in code.
